
An obsolescence declaration rarely stays contained to a single part. When one obsolete component renders connected or related components unusable, a single notification can escalate into a plant-wide problem.
According to PMMI's Managing Obsolescence report, this cascading obsolescence is a common operational reality across the supply chain. A director of engineering at a food manufacturer says their organization encounters it "approximately 80% of the time," explaining that upgrading one component often forces others to be upgraded so the system keeps working together.
The mechanism is often mechanical, electrical, and digital at once. An OEM engineer describes how a single dead I/O card can cascade into a full controls upgrade because the new hardware will not work with the old firmware, and the old drives will not run on the new controller. Others point to servomotors, where replacing an obsolete unit can force programming changes and mechanical modifications to mount the new part.
Those chains carry real costs. A global technical packaging lead at a chemical manufacturer says the most significant chained obsolescence occurs with robotics. “Obsolete control systems force replacement of mechanically sound robotic arms, turning a potential 100,000-200,000 fix into a 500,000-600,000 replacement.”
The disruption extends beyond dollars. Because cascading events surface only after a notification arrives or a replacement is attempted, they pull time and staff away from scheduled work, and stakeholders across the supply chain report that their teams often lack the bench depth to absorb the diverted resources.
To blunt the impact, the report points to proactive asset management. Maintaining detailed documentation and inventories of machines and components—including where each is physically located—lets end users, OEMs, and contract manufacturers (CMs) compare their assets against obsolescence declarations and timelines, identify components at risk, and build plans before a single declaration becomes a system-wide disruption.
